For salesperson performance targets, include a financial result, a measure of progress towards it and a condition that must not be breached to make a sale. For each one, set a sales plan, a period, a data source and a calculation method: achievement for a measure that should increase is calculated as actual / sales plan × 100%. A business owner needs this set to distinguish a sales shortfall from mistakes in the work and decide what to change in the sales department.
If you are looking for a ready-made table of performance targets because you are tired of working out which salespeople actually do the work, that is understandable. One brings in more money, another attracts new buyers, and a third looks after customers carefully. You want to reduce everything to a single number and stop listening to explanations every month.
But an overall score has a feature that is easy to miss: success in one row offsets failure in another. The company receives less money than it needs, while the salesperson scores more than one hundred per cent. Below, we will look at how this happens and what rules you should choose before starting the calculation.
Sales performance targets
Sales performance targets are the key measures a team leader uses to assess achievement of a business objective over a chosen period. They connect the company's goal with the department's result and the work of an individual employee: how much money to receive, from which buyers and under what conditions.
The sales plan sets the target value; the performance target names the result being measured. Receiving 2 million ₽ in a month is a sales plan for payments received. The share of the sales plan achieved shows how close you are to the goal. The number of calls explains some of the work done, but on its own it does not tell you whether the department has moved closer to receiving that money.
Start by choosing the objective. If the company needs new buyers, the total sales amount alone is not enough: the existing customer base can provide it too. If salespeople conclude contracts with payment due later, contracts and payments received show different results. Choose the main measure to fit the objective for the period, and use the others to explain causes and check that conditions are met.
Performance targets and bonuses are separate arrangements. The measure tells you what is happening; the pay rule determines how much is paid for it. Not every measure needs to be paid for separately. Promises to customers that have not been kept on time require the team leader to step in, even if there is no separate bonus for each email sent on time.
Salesperson performance targets
Choose a salesperson's performance targets according to their role and the part of the deal they handle. For the first set, take one main result, one measure that explains progress towards it and one mandatory quality requirement; use the other figures when examining differences from the sales plan.
The table helps you choose this set. You do not need to assign every row to one person at once.
| Measure | How to calculate it | When it is needed | What can distort the assessment |
|---|---|---|---|
| Payments received from customers | Payments received minus refunds during the period | The salesperson handles the sale through to payment | An advance payment was counted as the full order value |
| Gross profit from sales | Revenue minus the cost of sales | The salesperson chooses the product range and agrees discounts | The calculation does not include current cost figures |
| New paying customers | Number of customers who paid for an order for the first time | The employee is responsible for attracting customers | A repeat purchase was recorded as a new customer |
| Conversion to purchase | Buyers / enquiries in the selected group × 100% | You need to identify losses when handling demand | New enquiries and old payments were mixed together |
| Repeat purchase by the due date | Repeat buyers / customers whose next purchase is due × 100% | The employee handles repeat sales | Customers who were not yet due to buy were included |
| Promises kept on time | Commitments met on time / all commitments due within the period × 100% | Buyers are waiting for replies and documents | The salesperson moved the deadline themselves and hid the delay |
Money, conversion and average order value are closely linked. If all three carry a large weight in the overall score, one successful deal improves several rows at once. Decide whether you really want to count one success several times. Average order value helps explain revenue; it is needed as a separate individual performance target when the salesperson has been asked to change the contents of orders.
To calculate conversion, use the same group of enquiries and the same observation period. For example, out of 40 enquiries, 10 led to purchases: 10 / 40 × 100% = 25%. If some buyers are still deciding, show the number of open deals alongside the figure. For more on what the group includes and movement between stages, see the analysis of sales funnels.
An individual measure must match the actions available to that person. A salesperson is responsible for passing on an enquiry for an estimate on time, but does not control the engineers' work queue. If the estimate is delayed by the engineers, that is a separate cause of the shortfall. You cannot remove it from the company's result; treating it as a mistake in the salesperson's negotiations makes no sense either. The head of sales must identify the person who can reduce the delay.
How do you calculate a salesperson's performance targets?
To calculate achievement of a salesperson's performance target, divide the actual value by the sales plan value and multiply by 100% if an increase in the measure is desirable. For a measure that needs to decrease, use the inverse ratio — sales plan / actual × 100% — when the values are positive; assess quality requirements separately from the overall score.
Record what goes into the calculation
Before the first report, write down the unit of measurement, the period, the event that makes a result count and the source. For payments received, this means money received from assigned customers during the month, minus refunds; the source is the payment records linked to deals. An issued invoice does not count as money received. Also decide who gets credit for a sale when a customer is passed between employees.
For example, a buyer pays an advance of 100 thousand ₽ on an order worth 500 thousand ₽. The performance target for payments received includes 100 thousand ₽. The measure for concluded contracts records 500 thousand ₽ if the contract is confirmed. Both figures are needed, but you cannot add them together as 600 thousand ₽ earned by the company.
Compare the actual result with the goal
With a sales plan for payments received of 2 million ₽ and an actual result of 1.6 million ₽, achievement is 1.6 / 2 × 100% = 80%. The shortfall against the financial goal is 400 thousand ₽. Show the percentage and the amount side by side: the percentage is useful for comparison, while the amount shows the size of the task.
For a time measure, first define consistent starting and finishing points. For example, your limit for average response time is 60 minutes, but the actual result is 90. The inverse calculation gives 60 / 90 × 100% ≈ 66.7%. Alongside the average, show the number of unanswered enquiries: these will not be included at all in the average for replies already sent.
A zero sales plan cannot be used as a divisor. When the actual value is zero, the inverse formula cannot be calculated either: first establish whether there were no delays or no observations. For a requirement of “not a single unapproved discount”, a direct condition is more useful: there have either been breaches or there have not. There is no need to turn zero breaches into an infinite achievement percentage.
Agree the weight and the cap
If you need an overall score, multiply achievement for each performance target by its weight and add the results. The weights must add up to 100%. The weight reflects your chosen priorities; there is no ready-made correct ratio for every sales department.
Before calculating, decide whether achievement above the sales plan counts in full or is capped, for example at one hundred per cent. Separately, state the conditions under which a high overall score does not mean the objective has been met. You cannot invent these rules after the salesperson has seen the month's result.
Example of salesperson performance targets
Payments received, new paying customers and promises kept on time provide a convenient basis for an example of salesperson performance targets. The combined score shows the combination of these results, but the sales plan for money received must remain a separate row.
Let's use a month and three measures with weights of 50%, 30% and 20% for the calculation. The sales plan is 2 million ₽ in payments received and 10 new buyers; all 40 commitments to customers that fall due this month must be met on time. Replace these goals and weights with your own after assessing the workload and past sales.
| Performance target | Sales plan → actual | Achievement | Weight |
|---|---|---|---|
| Payments received | 2 million ₽ → 1.6 million ₽ | 80% | 50% |
| New paying customers | 10 → 15 | 150% | 30% |
| Commitments met on time | 40 out of 40 → 40 out of 40 | 100% | 20% |
Without a cap on achievement above the sales plan, the overall score is 80 × 0.5 + 150 × 0.3 + 100 × 0.2 = 105%. Money received is 400 thousand ₽ below the sales plan, although the overall score is above one hundred per cent. The additional buyers are valuable, but the value of their first orders did not bring in the amount needed.
If you cap achievement in each row at one hundred per cent, the result is 80 × 0.5 + 100 × 0.3 + 100 × 0.2 = 90%. The figure is more modest; the contradiction remains. If the company has set a passing score of 90%, this month will once again look successful.
So record the financial goal independently: 80% achieved, a shortfall of 400 thousand ₽. Give a mandatory condition, such as no unapproved discounts, a separate status. The overall score must not cancel out this breach through new buyers. If the business is consciously prepared to receive less money to expand its customer base, that is a change of priority with a cost stated in advance.
How do you set goals and start calculating?
Introduce performance targets by calculating them using past data, then observe one full working period without changing the bonus. This approach will reveal rules that cause disagreement before they turn into a dispute over pay.
Preparation: one role and the sales volume available
First, identify employees doing comparable work. Someone who takes ready-to-place repeat orders and a salesperson looking for new buyers should not compete on overall conversion. The conditions for comparison are discussed in more detail in the article on monitoring a salesperson's work.
To set the goal, use several completed periods with comparable conditions. For example, 100 suitable enquiries at an observed conversion rate of 20% and an average paid order of 100 thousand ₽ give 100 × 0.2 × 100 000 = 2 million ₽. A goal of 3 million ₽ requires another 10 purchases of this size. At the same conversion rate, that means another 50 enquiries. An alternative is a justified change in conversion or order value. State where the difference will come from before demanding it from the salesperson.
Trial period: calculation without manual fixes to the table
The head of sales works with the employee who keeps payment records to prepare the calculation for a completed month. Any difference between their figures is traced to a specific payment, refund or customer transfer. The sales department then calculates its measures by the same rules in its current work. The financial total is calculated after the chosen period ends; for deals that take a long time, interim results are assessed earlier, based on confirmed stages.
The business owner needs the result of this trial: whether the amounts match the records, whether differences can be explained and what work the team leader has assigned. If the report requires you to personally examine every disputed row, the launch is not complete. If the figures can be reproduced but it is unclear who will address the cause of the shortfall, adding another performance target will not solve anything.
After launch: act on the cause
A shortfall caused by a lack of suitable enquiries requires a decision on attracting customers or redistributing the workload. Losing buyers while discussing terms requires the head of sales to work on negotiations. Delays in preparing estimates within the company require an agreement with the other department involved. At the end of the next full period, assess the specific part of the process you addressed: whether the extra enquiries arrived, whether conversion after the proposal changed and whether the wait for an estimate became shorter.
When the business owner has to collect the figures
If the rules are already defined but each report is put together from different exports, the bottleneck is obtaining comparable data. This calls for sales team analytics: AI ROP from RENTROP shows measures, the sales funnel, salespeople's results and money by source. The service reads the data; the team leader sets goals and decides how the team works.
In a report with an overall score of 105%, keep the missing 400 thousand ₽ visible. Then the discussion will start with where to get that money and what is preventing it. As long as that amount disappears into a good score, the business owner and the salesperson will consider different months successful.
